1. The situation: a Magento request and no team
It usually starts with a harmless message. A client whose website you have maintained for years writes: "We want to sell internationally, can we do that with Magento?" For an agency without a Magento team this is a moment with two sides. The request is attractive: an existing relationship of trust, a bigger budget than a standard project, a shop that needs years of support. On the other hand the knowledge is missing in-house, and every mistake falls back on your brand.
The first reaction of an agency without a Magento team is therefore often a refusal or a detour. You suggest Shopify or Shopware, not because it suits the client but because you can deliver it. That may be the right recommendation. It can also mean that the client has the project built by another agency that offers Magento, and has that agency look after the website from then on as well. In the worst case a refusal costs more than the single project.
This guide is written for owners and project managers who need a decision as an agency without a Magento team. We describe soberly which options exist, what they cost, where the risks lie and what to check before you say yes. If you want to see how the partner side works, it is described on White label for agencies. Here the focus is your decision first.
2. Four options for an agency without a Magento team
An agency without a Magento team that receives a Magento request has four basic options. None is right in every case. Which one fits depends on your strategy: do you want to offer Magento permanently, or is this a single project?
| Option | Effort for you | Risk | Fits when |
|---|---|---|---|
| Decline or refer the request | Low | Client moves to another agency | Magento will never be part of your offer |
| Build your own team | Very high, months until productive | Wrong hire, unclear utilization after the project | You expect several Magento projects a year |
| Train internal developers | High, learning next to daily work | Mistakes in live operation, quality hard to check | A developer already knows PHP and has time |
| Technical partner in the background | Medium, coordination and handover | Quality, availability, confidentiality | You want to offer Magento without keeping a team |
For an agency without a Magento team the fourth option is often the pragmatic one because it makes the request acceptable without creating fixed costs. It only works if the partner follows clear rules. The following sections show which rules those are.
3. Why Magento is not a side project
An agency without a Magento team often underestimates what comes after go-live. A Magento shop is not a website kit that you set up once. It needs regular security and version updates, compatible extensions, suitable hosting with a search index and cache, and a person who reacts immediately to incidents. Anyone who does not plan for this sells the client a shop and has a maintenance problem half a year later.
Then there is the frontend. Most new Magento shops now use Hyvä because it is much leaner than the classic theme. Working with Hyvä means working with Tailwind CSS and Alpine.js. Someone who only knows the old theme has to rethink. Add integrations with inventory systems, shipping and payment methods, which run through their own modules in Magento.
For your decision this means: the question is not whether your team can build one Magento project in principle. The question is who will still understand the shop in three years. An agency without a Magento team should answer that question before saying yes, not after. A partner who also takes over maintenance and updates closes that gap. Concrete packages with prices are listed under maintenance packages.
4. The five fears about external partners and why they are justified
When an agency without a Magento team hesitates about partners, principle is rarely the reason. Usually there are five concrete worries, and each one is justified.
First, the worry about the client. The partner could approach your client directly and later make their own offer. This can be ruled out by contract, ideally with a non-solicitation clause and the commitment that the partner does not appear towards the client. Second, quality. You cannot judge Magento code yourself, so you need the option of an independent code review or the commitment that the code lives in your repository.
Third, dependency. If the partner drops out, the project must be able to continue. That requires documentation, access held by you and a stand-in rule. Fourth, effort. A partner who needs three weeks of onboarding saves you nothing. A good partner works in your tools and asks questions instead of handing tasks back. Fifth, confidentiality. Client data and credentials belong only in the hands of people who are bound to secrecy.
Each of these worries of an agency without a Magento team can be checked before you place an order. The next section explains how.
5. Checklist: seven points before an agency without a Magento team says yes
Seven points before you commit to your client
- ✓Does the source code live in a repository you can access at any time?
- ✓Is there a written agreement on confidentiality, client protection and no direct client contact?
- ✓Is the hourly rate stated openly, and is there a written estimate with an upper limit?
- ✓Who stands in for the partner if they are absent, and where is the documentation?
- ✓Who maintains the shop after go-live, and with which response times?
- ✓Can you test a small task or a technical check before the full project starts?
- ✓Is it clear who answers to the client for warranty and bug fixing?
If you can answer these seven questions with yes, the risk for an agency without a Magento team is manageable. With two or more noes you should renegotiate before promising anything to the client.
6. Contracts, liability and data protection
An agency without a Magento team remains the contract partner of the end client. That means if something does not work, the client turns to you, not to your partner. The agreement with the partner must therefore cover at least the points for which you answer to the client: bug fixing within agreed deadlines, documentation and handover.
Data protection: do not forget the processing agreement
As soon as a partner has access to systems containing personal data of your clients, such as order data in the database, a data processing agreement under Art. 28 GDPR is generally required. Clarify this before the first access and take legal advice if in doubt.
It is also worth adding a note in the contract with your client that you work with partners for implementation. That is common in many industries and takes the sting out of a later conversation. Whether you name the partner is your decision. Under a white-label model both are possible.
7. Common misconceptions of an agency without a Magento team
The first misconception: anyone who knows PHP knows Magento. Magento has its own architecture patterns, a pronounced plugin and dependency injection system and many quirks around caching and indexing. An experienced PHP developer can learn this, but not in two weeks alongside other projects.
The second misconception: a cheap partner is a bad partner. Price says little about quality. More important are references, the willingness to do a trial job and whether the partner speaks openly about limits. An hourly rate that you can pass on with your own rate is an advantage for your calculation, not a warning sign.
The third misconception: you have to decide whether you offer Magento or not. There is a third state: offering Magento when the client needs it and keeping a partner ready. An agency without a Magento team can enter the business this way without carrying the fixed costs of a team, and decide later whether a team of its own pays off.
8. How we work with agencies
We are a web agency in which fixed freelancers work together, all remotely from home offices. For agencies we take over the Magento part in the background: shops with Magento 2 and Hyvä, modules, integrations, upgrades and maintenance. Your client stays your client, we do not approach them and, if you wish, we do not name ourselves. We work in your repository and your ticket system, under NDA if you prefer.
The hourly rate is 30 euros net and leaves you room when you pass costs on. There is no minimum order. Many agencies begin with a technical check of an existing project, a single module or a Hyvä frontend. The details are on the page White label for agencies. You can send a request through Partnership and cooperation.
Whether we are the right answer for your situation depends on your plans. If you would rather build your own team, we will tell you so honestly. If you mainly want to know what a Magento project costs, the guide on Magento costs helps. This article is general orientation and not legal advice. Contracts should be reviewed individually.
